Overview

Meetings are expensive. A 1-hour meeting with 8 people costs 8 hours of collective time. Effective meetings respect that cost and deliver value exceeding it.

The Meeting Cost Formula

Meeting Cost = (Attendees × Duration) + (Context-Switch Cost × Attendees)

Example: 6-person, 1-hour meeting with 30-min context switch each = 6 + 3 = 9 hours of productivity

Weekly teamCoordination requiredNo topics this week

Rule: Every recurring meeting should justify its existence quarterly.

Module 2: Agenda Design

Anatomy of a Good Agenda

ElementPurposeExample
PurposeWhy we're meeting"Decide: Q3 project prioritization"
Pre-workWhat to review before[Link to options doc]
TopicsNumbered, timed"1. Review criteria (10 min)"
OwnersWho leads each topic"Sarah - criteria, Tom - options"
Desired outcomeWhat success looks like"Ranked list of top 3 projects"

Module 3: Facilitation Techniques

The Facilitator Role

Facilitator DoesFacilitator Doesn't
Keep timeDominate discussion
Ensure all voices heardGive their opinion first
Capture decisionsMake decisions unilaterally
Redirect tangentsLet meetings run over

Time Boxing

TechniqueHow It Works
Visible timerEveryone sees countdown
2-minute warningAlert before time ends
Hard stopEnd topic on time, park remainder
Overtime vote"Extend 5 min? Thumbs up/down"

Managing Discussion

ProblemIntervention
One person dominates"Let's hear from others"
Nobody speaksDirect: "Sarah, your thoughts?"
Tangent emerges"Interesting—let's park that"
Going in circles"Let me summarize where we are"
Conflict emerges"What do we actually agree on?"

Decision-Making Methods

MethodWhen to UseProcess
ConsentRoutine decisions"Any objections?" Silence = approval
ConsensusHigh-stakes, need buy-inAll actively agree
ConsultativeNeed input, one deciderHear views, leader decides
DemocraticEqual stakesVote
DelegationTrust existsAssign to owner

Module 5: Remote Meeting Optimization

Remote-Specific Challenges

ChallengeMitigation
Hard to read roomAsk for reactions explicitly
MultitaskingKeep engagement high, shorter meetings
Tech issuesTest before, have backup
Time zonesRotate burden, record if needed

Engagement Techniques

TechniqueDescription
Chat waterfallEveryone types answer, send on cue
PollsQuick temperature checks
Breakout roomsSmall group discussion
Round robinEach person speaks in turn
ReactionsThumbs up, raise hand features

Hybrid Meeting Rules

RuleRationale
Everyone on own deviceEqual presence
Chat activeRemote can participate
Facilitator monitors bothNo one overlooked
Equal speaking timeRoom doesn't dominate

Module 6: Async Alternatives

When Async Works Better

ScenarioAsync Tool
Status updatesSlack/Teams standup bot
Document reviewShared doc with comments
Simple decisionsPolling tool or thread
Information sharingRecorded video (Loom)
BrainstormingVirtual whiteboard

Async Decision Framework

  1. Document options in shared doc
  2. Set deadline for input (24-48 hours)
  3. Collect comments in document or thread
  4. Synthesize feedback
  5. Announce decision with rationale

Meeting-to-Async Conversion

Meeting TypeAsync Alternative
Daily standupSlack standup post
Weekly statusDashboard + async digest
All-handsRecorded video + AMA thread
BrainstormMiro board open for 48 hours
Document reviewComments in doc

Module 7: Metrics and Improvement

Meeting Health Metrics

MetricTargetHow to Measure
Start on time100%Track first 2 weeks
End on time100%Track first 2 weeks
Agenda sent100%Check calendar invites
Clear outcome90%+Post-meeting survey
Action completion85%+Track in notes

Calendar Audit

Weekly, review calendar for:

  • Recurring meetings that can be reduced/eliminated
  • Meetings without agendas
  • Meetings where you're optional
  • Back-to-back meetings (no recovery time)

Continuous Improvement

Monthly meeting retrospective:

  • Which meetings added value this month?
  • Which felt wasteful?
  • What can we try differently?
  • Any meetings to cancel?

Quick Reference

5-Minute Prep Checklist

  • Clear purpose?
  • Right people invited (no extras)?
  • Agenda shared?
  • Pre-work distributed?
  • Outcomes defined?
  • Shortest possible duration?
