Fleet Vehicle Replacement Cycle Planning
Trade cycle is a 5–7 year decision that drives 30% of cost-per-mile. Trading too early wastes residual; trading too late explodes maintenance and downtime cost.
Three cost curves over a truck's life
A tractor's cost behavior over years:

Total ownership cost is lowest at age 3–5 years for OTR tractors. Beyond year 5, maintenance and downtime accelerate.

Years 6–7 actually look cheap (no payment) — until you factor in driver turnover from less-desirable trucks and downtime that breaks delivery commitments.
The "ideal" trade cycle

Trailer trade cycles run longer: 8–12 years for vans, 7–10 for reefers (refrigeration unit ages faster), 10–15 for flatbed/specialty.
Residual value timing

Tractor trade-in values fluctuate with the freight cycle. 2022 saw +30% spike (post-COVID demand). 2023 saw -40% correction. Plan trade cycles to avoid forced sale in down market.
When to sell

Carriers with 5+ unit refreshes typically trade with dealer for new-truck deal leverage. Individual sales optimize for unit price.
Driver-appeal premium
A 2-year-old Cascadia retains a senior driver. A 7-year-old Cascadia drives senior drivers to competitors. Cost of driver turnover: $8K–$15K per driver.
If a fleet has 50 drivers and turnover gap between "new truck culture" and "old truck culture" is 15 percentage points:
- 7 fewer turnovers/year × $10K = $70K saved annually
That's a real number that offsets faster trade cycles.
Replacement decision framework
For each truck approaching trade decision (typically year 4–5):
Step 1 — Calculate current TCO trend
- Last 12 months maintenance cost
- Last 12 months downtime hours × hourly cost ($75–$100/hr)
- Compare to fleet average for similar age
Step 2 — Estimate residual
- Pull comparable units from dealer/auction listings
- Adjust for miles, condition, market timing
- Account for trade-in vs cash-sale spread
Step 3 — Project next 12-month cost
- Maintenance trend up?
- Major component near rebuild (engine, transmission, aftertreatment)?
- Likely downtime events?
Step 4 — Replacement cost
- New tractor price (factor recent OEM increases ~5–8% annually 2023–2025)
- New tractor depreciation year 1 (~$28K)
- New tractor finance cost
Step 5 — Compare scenarios

But "keep old" loses the driver-appeal value, and exposes the carrier to catastrophic downtime risk.
Capital planning
For a 50-truck fleet on 60-month cycle: ~10 tractors per year replaced. Annual capex: ~$1.8M.
Smooth annual replacement avoids capex spikes. Lumpy buying (40 trucks in year 1, 10 in years 2–4) creates renewal cliffs.
Common mistakes
- Holding trucks too long because "the payment is gone" — ignores maintenance + downtime + driver cost
- Buying spec'd-down trucks to save up-front — eats it in resale and driver retention
- Lump-buying (50 trucks in one year) — creates massive renewal cliff
- Selling all trucks at one age without market timing — leaves residual on table
- Failing to model true TCO — making decisions on payment alone
- Trade decisions made by accounting, not operations — wrong inputs
- Not auditing maintenance cost per unit — averages mask the long-tail bad-actors
