Driver Wellness & Retention
The trucking industry has a driver shortage of ~80,000 (US) and turnover at large fleets exceeds 90%/year for OTR drivers. Smaller fleets typically have lower turnover (30-50%) but still suffer. Retention is cheaper than recruiting.
Why drivers leave
Top reasons cited in ATA surveys:
- Compensation — pay below market
- Home time — too much OTR, not enough home
- Equipment — old trucks, unreliable, no creature comforts
- Dispatch — poor planning, treating drivers as numbers
- Detention not paid — sitting at shippers for free
- Disrespect from carrier / dispatch
- Health issues — disqualified medically
- Lack of advancement — no promotion path

Cost of turnover
For a US OTR fleet:

Home-time policies
OTR drivers expect home time. Standard configurations:

Carriers increasingly offer "hometime guarantees" — written commitments to specific home schedules. Drivers report this is one of the biggest retention factors.
Detention pay best practice
When shippers/receivers hold a driver, the carrier should:
- Bill the shipper for detention beyond free time (typically 2 hours)
- Pay the driver a portion of the detention ($10-25/hour after free time)
- Document the wait time via ELD
If the shipper doesn't pay detention, the carrier still owes the driver. Disputed detention is one of the most damaging retention issues.
Mental health support
Trucking has elevated rates of:
- Depression (2-3× general population)
- Anxiety
- PTSD (especially from prior accidents)
- Substance abuse
- Suicide risk
A driver-supportive culture includes:
- EAP (Employee Assistance Program) with telehealth counseling
- Drug & alcohol resources beyond DOT requirements
- Peer support network (driver-to-driver)
- Open communication about stress + mental health
- Management trained to recognize warning signs

Common retention mistakes
- Promising pay or equipment in recruiting, then not delivering. Driver leaves in 90 days.
- Dispatching like a logistics algorithm vs treating drivers as humans. High-quality drivers leave first.
- Not paying detention. Massive retention killer.
- Old, broken-down trucks assigned to entry-level drivers.
- No advancement path — driver hires on as company driver, never offered owner-operator or trainer role.
- Inconsistent home time — promising weekends home, then assigning weekend dispatch.
- Toxic dispatch culture — yelling, blaming, micro-managing.
ROI on retention
A 10% retention improvement at a 25-truck fleet:
- Saves 2-3 driver replacements per year
- Savings: $20K-$50K/year in turnover cost
- Plus: longer-tenured drivers run more efficiently, fewer claims, fewer violations
