That gives you the test for every action here: would a fresh session need this to understand the project and proceed well? If yes, it goes in a file. If no, skip it.
What a good job looks like here: the session's decisions, learned facts, and priority shifts saved so the next cold session starts smarter and more accurate — the closed loop that compounds project context instead of letting it evaporate. Aim for precision, not volume: capture each thing once, in its one right place. Most sessions need only a decision entry, a couple of stale-doc fixes, and a roadmap tick. If you're repeating a fact across files or writing long prose, you've overshot — tighten it.
Principles

Harvest, then route. Take stock of what this session produced, and route each piece to the file that answers its question:

One home per fact. Each decision, fact, or shift lands in a single canonical place. Git history, the commit message, and the archived sprint already hold what shipped — so wrap captures what they can't: the why (DECISIONS), the now-stale docs (ARCHITECTURE), the changed priorities (ROADMAP). Reference across files; don't re-narrate the same event into three of them.

Build positives, not negatives. Capture what worked and what we learned — not a log of what went wrong. Bad habits (guessing before investigating, over-engineering) are fenced by the skill's own guardrails and crowded out by good PLAYBOOK examples; they don't need a graveyard.

Ground in the diff, not memory. Before claiming what shipped, look at the actual changes (see Step 1). Use the conversation for why and which sprint; use the diff for what.

Keep the docs current — but don't manufacture. Whenever this session genuinely changed or taught something relevant — an architecture shift, a decision, a learned fact, a priority change — capture it. Keeping ARCHITECTURE / DECISIONS / ROADMAP accurate for the next session is the whole point of wrap. The flip side: don't invent an update where nothing actually changed; a quiet execution session legitimately updates only the sprint progress.

Draft, then write — always. Propose every change (ARCHITECTURE, DECISIONS, ROADMAP, PLAYBOOK) as a diff and apply it only after the user confirms. Nothing is written to
.claude/silently.
Step 1: Reconcile this session's work
Ground it in the actual changes first. Run git status and git diff for uncommitted work, and a recent git log for commits made this session. Base "what shipped" on those, not on your recollection of the chat. Then use the conversation to attribute each change to the right sprint and supply the why.
With parallel sprints, attribute carefully. If the working tree holds changes this session didn't discuss, flag them rather than folding them in:
"The tree also has changes under
payments/we didn't touch this session — part of the other in-flight sprint, or unrelated? I'll leave them out of this wrap unless you say otherwise."
If a sprint was active:
- Check off the steps completed this session.
- Update "Last session" (one concise summary) and "Next up" (first unchecked step + the context to resume cleanly).
- If the approach shifted, update the sprint's Approach section so it still reflects reality.
- Add real steps that emerged mid-sprint (actual work, not TO-DOs); update TO-DOs with anything deferred or still open.
If this was a Freebuild session (no sprint file) and real work happened:
- Summarize what shipped (grounded in the diff).
- Offer to record it: fold the outcomes into DECISIONS / ARCHITECTURE / ROADMAP (lighter default), or write a retroactive sprint file in
archive/if the user wants a trace. Don't let meaningful Freebuild work vanish for lack of a sprint.
Step 2: Triage the TO-DOs
Route each open TO-DO to where it belongs. Most have an obvious home, so make the call yourself:
- Promote → a sprint step (this sprint or next)
- Defer → ROADMAP "Later"
- Resolve → DECISIONS, when it was an open question this session actually answered
- Drop → gone
These routings fold into the single batch in Step 3 — they're proposals to confirm, not a separate round of questions. The only TO-DOs you surface as questions are the ones you genuinely can't call for the user — a real open decision. Hold those for "Needs your call" below.
Step 3: Harvest the session and update the files
Take stock of the whole session once — walk every destination in the harvest table so each gets a real look — then present all the proposed updates together for confirmation, not as four separate interrogations. This batch includes where Step 2's TO-DO triage sent things; apply the confirmed changes as parallel writes.
Your richest material — the gotchas, the decisions, the what we learned — lives in the conversation, not the diff. Mine it deliberately: the diff tells you what code changed; the chat tells you what you figured out.
Don't manufacture: a file changes only if the session genuinely changed or taught something. A quiet execution session may touch nothing here but the sprint progress.
What goes where:
→ ARCHITECTURE.md — the current snapshot of how the system works (not a changelog — that's the sprint archive).
- Where things live or a key pattern changed → the Map; a structural change, a new invariant, or a gotcha/fact learned ("don't do X on this stack", a non-obvious dependency) → the detail.
- Edit in place; reconcile, don't annotate — rewrite the changed sentence to the new truth. Never bolt on a dated "what we did this sprint" section or a "now outdated" note — that accretion rots a doc into an unreadable 1,000-line pile.
- Orientation altitude only — patterns, invariants, gotchas, where things live; not constants, pixel values, or
file:line(those rot, and belong in a sprint's throwaway Ground-truth). Prune as you touch a section.
→ DECISIONS.md — why the project is shaped the way it is: choices + rationale, living context, not locked verdicts (any can be revisited; the rationale is what lets a future session judge whether it still holds).
- Log only if there was a real alternative and knowing why would help a future session understand the project — skip routine or obvious calls.
- Also promote any project-shaping decision sitting in the active sprint's
Key decisionssection — that's how planning decisions reach the project log. - Format:

→ ROADMAP.md — if priorities shifted: deferred TO-DOs → Later; items promoted out of Later → Next; completed sprints → Done (recent).
→ PROJECT.md — keep the at-a-glance status current. PROJECT is the stable identity (what / who / north-star / safety invariant), so most sessions leave it untouched. But its Phase / focus line is living: update it when the project's lifecycle stage moves (e.g. greenfield → building → launched to users), when a major piece ships, or when the focus shifts. Rewrite it in place — replace the old status, don't append. It's a one-to-two-line "where is this project right now," not a running log (that detail lives in ROADMAP).
→ PLAYBOOK — when the user genuinely praises an approach (or says "record this") and it's worth repeating, offer to capture it — routed by reach: specific to this project → .claude/PLAYBOOK.md; useful on any project → the global ~/.claude/vibeflow/playbook.md.

Present in two clear parts, so the user knows exactly what — if anything — they need to answer:
- Needs your call — only the genuinely open decisions where the user's input changes the outcome (a TO-DO you can't responsibly decide, a real fork). Ask these with
AskUserQuestion, each with your recommendation. If there are none, say so in a line — open questions you're simply filing for later (like a parked refinement) belong in the proposed updates below, not here; they don't need an answer now. - Proposed updates — grouped by file. This is where the user sees what the session produced and what context is about to be saved for future sessions, so show enough substance for them to follow what we did and judge it worth keeping — the real facts, decisions, and priority shifts, synthesized and readable. Lead with the consequential ones. The user confirms all, or edits/rejects individual items.
Then apply the confirmed changes as parallel writes (independent files). Nothing lands in .claude/ silently.
Step 4: Check sprint completion
Is the sprint fully checked off?
- Yes: "Sprint complete. Archive it as
sprint-NNN-<slug>?" On confirm, move the sprint file to.claude/sprints/archive/sprint-NNN-<slug>.md(NNN = next sequential number). - No: leave it in place; the sprint continues next session.
Step 5: Offer a checkpoint commit
A clean commit at session end gives the next session a restore point and a readable history — the article's "use git for state tracking across sessions."
