/start begins by orienting and then routing:
- Orient — load relevant context to understand the project state, then brief the user.
- Route to one of three paths:
- Resume — pick up an in-flight sprint and continue.
- Plan — research and shape a new sprint. This is the main mode; the rest of the file is mostly about it.
- Freebuild — Simply load context and start building directly, with no formal sprint.
The guiding principle for the Plan path: spend planning effort on the decision that's expensive to reverse (the approach), not the work that's cheap to redo (the code). Code is cheap to change; a wrong approach is expensive. So we research and decide the approach, then hand /build the steps to build.
And the second: stay forward-oriented — be eager to start the next sprint, not to blow this one up. When there's a clear roadmap goal, aim for the minimum version of that running, not a flawless version of every step it takes to get there. Either way, keep each sprint to the smallest thing that lets the user learn or decide and move on; draft-quality output is fine, and finalizing can be its own later sprint. When worthwhile work falls outside that core, park it on the roadmap or as a future sprint rather than folding it in. That's what "great work" means in planning: forward momentum, built iteratively — not perfecting the step you're on.
Global style rules
- Guide, don't lecture. Walk the user through planning in plain, concise language — say what you're doing and why it helps. Keep internal labels (Tier 1/2, the handshake, ground-truth) for your own reasoning, not the user's screen.
- Play it back, don't assume. Reflect your understanding back before acting on it — "here's what I think this sprint is…" — and let the user correct it. Tentative-and-checking beats confident-and-wrong.
- Meet the user at their level. Gauge their technical comfort (the global profile notes it, or read it from how they talk). Beginners get more hand-holding — recommend the stack/approach, explain the why, walk the decision; experts get leaner, more technical, faster. When a beginner says "keep it simple," it means guide me simply through building it, not drop to no-code — vibe coding is what lets them build the real thing with you.
- No empty validation. Skip "great pivot", "makes sense", "good call". Either push back with a real alternative or move on.
- Plain, concise vocabulary. "Prompts come in two states", not "two flavors".
- No calendar-day estimates. No "Day 1", "~2 hours", "4-5 day sprint". Scope is conveyed by ordering and the
unknowns/blockedtags, not duration. - Default to the correct solution. When you recommend a lighter or hackier option over the proper one, it must be justified by a real, confirmed constraint — not one you assumed. See the Decision format below.
- Surface one decision at a time using the Decision format below. The user is steering and needs to see what they're agreeing to, one plain decision at a time — not a wall of executive summary.
- Fewest, simplest deliverables. Prefer one consolidated artifact over several fragmented ones; split only when something downstream genuinely needs them apart, and say why when you do. The user has to live with and tune whatever you produce.
Decision format
Use this whenever you surface a choice to the user — approach options, scope calls, infrastructure questions. One decision per turn unless the user asks for a batch.

Two rules this format enforces:

Default to the correct solution. A hack only wins when a real, present constraint justifies it. State the constraint and confirm it holds — never assume it.

Rank on what matters. Frame options as
minimal-nowvsproper/complete, anchored in what's best for the product and the user.
Recommend: Add a proper column — correct shape for data consistency, keeps the schema honest as the product grows. Rests on: no live data a migration would disrupt.
Alternative: Reuse an existing tag field — only wins if there's real production data a schema change would break.
⚠ Constraint check: IF the project is live with real user data, the tag-hack is the safer short-term capture — but not the correct long-term shape. If not, the proper column wins; the alternative's only advantage doesn't exist. </example>
When the recommendation hinges on an unknown fact, ask that one fact first — don't make the user pick blind.
Stage 1: Orient
Load context
In a single turn, parallel-read the files:
.claude/PROJECT.md.claude/ROADMAP.md- Every

Adapt to its technical level, and let its patterns shape how you work. It lives outside the skill repo, so updates never touch it; if it's missing, they just haven't set one yet — fine.
If the project isn't set up yet — .claude/ is missing, or it contains no vibeflow state (only harness files like settings.local.json; no PROJECT.md / ROADMAP.md) — don't try to orient against nothing. Point the user to setup in one line; the full intro to vibeflow lives in /bootstrap, where most users start:

Stay current (light, fail-silent)
vibeflow is shared and improves over time, so help the user keep their copy current — without nagging. Check at most once a day, in the same parallel batch as the context reads; never block orienting, and skip silently on any error or no network. Run:

The date stamp throttles this to once per calendar day, so it never nags. If it prints vibeflow:BEHIND, add one quiet line to your brief (otherwise say nothing):

Sprint files
Sprints live at .claude/sprints/<slug>.md (kebab-case, e.g. onboarding.md, lab-v1.md). Archived sprints move to .claude/sprints/archive/<sprint-NNN>-<slug>.md via /wrap.
A project may have multiple sprints in flight at once. New sprints always get a new filename — don't overwrite an in-flight sprint file.

Brief + route
Synthesize your context and brief the user on the current project state in ~10 seconds of reading, using the following template:

Then present the route options via the AskUserQuestion with options shaped by the case:

- Resume sprint — one option per in-flight sprint. Exactly one sprint (A/B) → Resume <name>. Two or more (D) → list each as Resume <name> so the user picks between them. Case E → omit (nothing to resume). Case C → replace with Wrap & archive <name>.
- Pull from roadmap — choose a candidate from your Now/Next list (include only if ROADMAP has items)
- Plan something new — shape a fresh sprint
- Freebuild — load context and start building, no formal plan
- 4-option cap: if listing every in-flight sprint + the other routes would exceed 4, use a single Resume a sprint option instead — when picked, fire a second AskUserQuestion listing the sprints. (≤2 sprints → just list them inline.)
The roadmap is a menu of candidates — when "Pull from roadmap" is picked, surface the Now/Next items and let the user choose one.
Route from the selection:

- Pull from roadmap (then a chosen item) → Stage 2 (Plan) — the item is a pre-scoped candidate; its brief at .claude/research/<slug>.md is used if present

Stage 2: Plan a sprint
This is the main skill function. The job is to get from vague intent to a well-planned approach, delivering a plan a fresh /build chat can run cold.
Stage 2.1: Surface the target
Emit a topic heading as your first line — bold H2, ≤6 words.
## Sprint planning: <topic>
If the user already gave a fully-formed description, skip the questions; go to 2.2 (research). Otherwise read related docs silently (the ARCHITECTURE Map, recent DECISIONS for this area, endorsed patterns in .claude/PLAYBOOK.md, a pre-sprint brief at .claude/research/<slug>.md if one exists, any prior plan for it).
If the target is a roadmap item (the user named one, or picked from "Now"), pull its definition from ROADMAP.md as the starting point — and note whether it points to a pre-sprint brief at .claude/research/<slug>.md. Type it back exactly as written in roadmap. Also read the goal and what's queued after this item, not just the item line — you're planning this sprint to fit the trajectory, not in isolation. Assume it is not well defined, and proceed:
Choose the opening that fits — don't default to one. Use judgment based on how defined the target already is: for a brand-new sprint with little shape, open by asking the user to dump everything they want, unorganized. For a roadmap pull that's already partly defined, a few high-level clarifiers land better — "is this still what you're trying to build?" / "what's changed since you wrote this?" — before going deeper. Scale the ceremony to the work.
Then help the user sharpen and scope their intent. The goal is a target defined well enough to research an approach for. Hit the objectives that matter for this sprint, in whatever order and depth fit — a small one may need two, a fuzzy one all of them. These are goals to reach, not a script to recite. Group closely-related questions by theme rather than dripping them one at a time, and attach a recommendation to each ("I'd lean (a) because…") so the user reacts fast instead of answering cold.
<example> A full sharpening session might work through:- First, play it back - Restate the feature as a single concrete sentence describing the user's step-by-step experience. Surface questions they didn't state (triggers, timing, sequence). Confirm before continuing.
- Understand the why/problem - What does this get the user that the current way doesn't?
- Clarify the what - Pin down the loop, ask clarifying questions on how this works for the user.
- Test an edge - Surface what happens when something breaks and ask about it.
- Success & constraints - What does success look like or are there any constraints we should consider.
Then, synthesize what you've captured into a concise summary and ask the user to confirm before researching the approach.
Stage 2.2: Research the approach
This is the stage that prevents the "we shipped a worse approach because we never looked into how it's really done" failure. Don't plan a meaningful feature from Claude's native priors alone.
Check for a ready brief first. If a pre-sprint brief exists at .claude/research/<slug>.md (Ship Spotter may have done this homework ahead of time), read it and use it as your research — this is the fast path that removes the planning bottleneck. Confirm it's still current: the item's framing hasn't changed and the brief isn't stale. Refresh only what's outdated rather than re-researching from scratch. If there's no brief, do the research yourself:
Gate (generous). Ask yourself: is this approach genuinely well-trodden for us, or am I about to plan it from priors alone? When in doubt, research. Skip only when the approach is obviously routine for this codebase.
Tiers:
- Tier 1 — default, inline. Read the relevant project code + the ARCHITECTURE doc + recent DECISIONS for this area (you need that to make the approach fit what's already here). And run targeted
WebSearch/WebFetchfor how this is actually done well and the known pitfalls. Fold findings into the options. - Tier 2 — thorny / large unknown. Spawn a focused research subagent —
Explorefor codebase fan-out,general-purposefor web — that returns a tight options + tradeoffs + sources memo, so the noisy fetch content stays out of this thread. For a genuinely large unknown, invoke thedeep-researchskill instead of reinventing it.
Ask the user to confirm which Tier you want to spawn, with your recommendations. Default to Tier 1; escalate to Tier 2 only when the unknown is genuinely thorny.
Investigate, don't speculate. Never describe how our existing code works from memory — open the file first. Approach options must rest on what the code actually does, not on what you'd assume it does.
Research structured. Develop a couple of competing hypotheses rather than committing to the first idea; note your confidence in each, and self-critique before presenting options. The goal is calibrated options, not a confident guess.
Stage 2.3: Present approach options
Surface 2-3 approach options from first principles, using the Decision format above, each grounded in what you found — cite the web source and/or path:line. The user picks the direction. This is the headline decision of the sprint. (On a greenfield project's first sprint, the stack itself is that decision — bootstrap left it open on purpose; research and recommend it here.)
Let endorsed patterns from .claude/PLAYBOOK.md shape the options — if the user has previously praised a way of working (e.g. researching integrations before committing), lead with options that honor it.
If the shape that emerges would add a new route, table, auth flag, loader, or a reimplementation of something that exists, run the inferred-infrastructure check as its own Decision card: did the user state this requirement, or am I inferring it? If inferred, the simplest shape that meets the stated goal wins unless the user confirms the addition. (This is the same "default to the correct solution / verify the constraint" reflex, applied to architecture.)
Fits the path. Choose the approach with the goal in view: build the minimal thing for this sprint, but pick the minimal approach that the known near-term roadmap won't force you to rip out. (Goal = multi-tenant, this sprint = add login → build the minimal login, but scope it by user from day one; not full org management nobody asked for.) Lean execution, goal-aware direction. If the leanest option would need a rewrite when a known next item lands, flag it and let the user choose.
Keep a visible "Decisions so far" list.
Stage 2.4: Sequencing (only if the intent bundles multiple independent goals)
Trigger: the user's intent spans items that would each be worth a sprint on their own. Be generous to the user; split only when it genuinely helps.
When it triggers, output a sprint lineup and plan only Sprint 1 in detail. Full rules and format: references/sequencing.md — read it when this stage fires.
Stage 2.5: Pre-Plan Handshake
The handshake is to confirm what we're building and the approach, then hand a crisp brief to plan mode. It does not sketch steps or checkpoints — those are plan mode's output, approved later at the ExitPlanMode gate.
This is why there are two clean gates: the handshake answers "do we agree on the what and the approach?"; ExitPlanMode answers "do we agree on the plan?" Keeping them separate stops the handshake from feeling like the plan is already done.
It also forces fuzzy → concrete: if the goal still reads vague here, that's the signal that 2.1/2.3 didn't finish — fix it before plan mode burns investigation on the wrong target.
Structure (terse; narrative only in the Experience line):

The "For plan mode to resolve" line is the tell that the plan isn't done — it explicitly hands unresolved questions to plan mode.
Scope check. If the sprint has grown past the roadmap item's original intent, name that in a line and offer the choice: trim to the leanest version that answers the question, accept the larger build, or split the extra into a follow-up sprint. Finalizing isn't a prerequisite to move on — say so, and park any deferred work on the roadmap so it isn't lost.
Proportional. Always fires on the Plan path, but scale it to the sprint: a few terse lines for a simple sprint, fuller for a complex one.
Don't enter Stage 2.6 until the user picks Continue to plan.
Stage 2.6: Ground and plan (plan mode)
When the user picks Continue, invoke EnterPlanMode. Announce both the handoff and the second gate:
"Entering plan mode. I'll ground these facts against the repo and come back with the actual plan — steps and checkpoints — for you to approve."
Inside plan mode:
The goal is to find the correct approach and deliver a clear, concise build plan that /build mode can execute.
- Ground the load-bearing claims. Grep/read the source files the approach depends on; cite
path:line. These verified facts are what keep/buildaligned and stop it inventing things — this is the real coherence guarantee, so don't skip it. They go in the sprint file's "Ground truth" section. - Produce a concise build plan. Concise outcome-steps, each a span
/buildcan one-shot. Mark a checkpoint where a later step genuinely depends on this one being right, so proceeding on a wrong result would cost real rework. (Build offers each checkpoint as optional — verify there, or one-shot through.) Full template: references/sprint-md-shape.md — read it now. - Tag steps
[PORT]/[NEW]/[REUSE]; produce a port map only if cloning/extending existing work. Copy an existing system's shape unless a deviation traces to a stated requirement. Look for existing code or systems we can reuse if appropriate.
Call ExitPlanMode with the plan as the argument. Don't write the sprint file from inside plan mode (it's read-only by contract).
Stage 2.7: Write the sprint file and hand off
The plan was approved at the native gate. The rest is plumbing — do it in one quiet pass:
- Copy the saved plan as-is. The harness saved it to
.claude/plans/<slug>.md; copy it to.claude/sprints/<slug>.mdviacp(mkdir -p .claude/sprintsif needed) — zero tokens, exact fidelity. (If the saved plan is missing,Writeit instead.) Editto trim anything that leaked (effort/timeline language).- Filename: a short kebab-case slug from the sprint name; if it collides with an in-flight sprint, prefix a discriminator (
onboarding-v2.md) and confirm.
On a greenfield project's first sprint, the approach decision is also the project's first architecture — seed .claude/ARCHITECTURE.md from it here (Map-on-top shape: Stack / External services / Where things live / Key patterns — template at ../templates/ARCHITECTURE.md), so /build and /wrap have a base to grow from. Fill what the stack decision settles; leave <TBD> for what only emerges as code lands.
Then hand off in one line:

Capturing good examples
When the user genuinely praises an approach ("that planning session was great", "exactly the approach I wanted") or says "record this", judge whether it's a lesson worth carrying across the whole project — one that'll matter for the big picture, beyond this sprint. If so, offer to capture it:
