Build: your knowledge base + /write-doc
You are about to generate a knowledge base structure and a /write-doc skill customised to this company. Complete all three phases first.
Phase 1 — Inspect
- Find what documentation exists. Repo markdown,
schema.ymldescriptions, dbt docs blocks, README files, links to Confluence/Notion in code comments. Record coverage and — more important — staleness:git logthe docs against the code they describe. Count the pages whose code has changed since the doc last did. That number goes in your summary; it is usually the moment the docs owner winces. - Find the questions. The best source of a knowledge base's table of contents is the support channel. If you can see it (exports, a linked Slack MCP), harvest the 20 most repeated questions. If not, note it as interview question 1.
- Map the documentable surface. Models (how many, which layers), dashboards/explores in the BI config, metrics in the semantic layer. The knowledge base does not document all of it — Phase 2 decides the priority tier.
- Detect the docs venue and format conventions. Where docs live (repo markdown, dbt docs, Notion, Confluence), heading styles, any templates already in use.
Phase 2 — Interview
- "What are the ten questions your team answers most often?" (Skip if Phase 1.2 found them.) These become the knowledge base's first ten pages — demand-driven, not schema-driven.
- "Where must the docs live?" Confirm the venue from Phase 1.4 and what access Claude Code has to it (repo write, MCP server, API, or copy-paste). The generated skill writes to that venue in that format.
- "Who is the audience, honestly?" (Analysts who read SQL? Business users who fear it? Both?) — two audiences means two page templates, and the skill asks which one every time it writes.
- "What is the staleness policy?" Propose the one that worked at scale: any PR that changes a model triggers
/write-docon the affected pages, and every page carries a last-verified date wired to the code's git history. Let them adjust. - "Which pages would be dangerous if wrong?" (Metric definitions used in board packs, regulatory logic, revenue models) — those pages get a named human reviewer in the generated skill, not auto-publish.
- "Who owns the knowledge base after this?" A person, not a team. The generated structure puts their name at the top. Ownerless docs rot on a schedule you can predict.
Phase 3 — Generate
Write into the target repo:
docs/KNOWLEDGE_BASE.md(or the venue equivalent from question 2) — the structure:- The first ten pages, titled by the real questions from question 1, each stubbed with the models/dashboards/metrics that answer it (from Phase 1.3).
- The two page templates from question 3, built on any format conventions found in Phase 1.4.
- The owner from question 6 and the staleness policy from question 4, stated at the top.
.claude/skills/write-doc/SKILL.md— the documentation skill:- Takes a model, dashboard, metric or question as input; writes or updates the page in their venue, their template, their voice.
- The weld: every claim in the page is traced to code (
ref()s, file paths, semantic-layer definitions quoted, not paraphrased). The page carries the last-verified date and the git SHA of the code it describes. - The staleness check: run against any page, it diffs the page's claims against the current code and flags drift — this is what makes the docs trustworthy in month six.
- The review gate from question 5: the dangerous-if-wrong list, with the named reviewer, no auto-publish.
- The audience switch from question 3.
Phase 4 — Learn (the skill improves itself)
Include this in the generated .claude/skills/write-doc/SKILL.md, as its final section:
When a question arrives that neither existing page template fits — a third audience, a page type the structure does not anticipate — stop and ask the knowledge base owner how it should be documented, the way you would ask before inventing a new format on your own. Once resolved, do not just write the one page: propose a diff to
docs/KNOWLEDGE_BASE.mdadding the new template or section, and open it as a PR like any other change to this repo.The structure was built from one Phase 1 pass and one interview, both frozen at generation time. Every question answered afterwards tests the structure against a shape the builder never saw. A
/write-docthat never proposes an update to its own structure is a knowledge base that stops growing the day it ships — which defeats the entire demand-driven premise.
