Build: /dashboard-triage
You are about to generate a /dashboard-triage skill customised to this company's BI estate. Complete all three phases first.
Phase 1 — Inspect
- Find the estate metadata. Depending on the BI tool:
- Looker: system activity explores,
content_usagedata - Lightdash: analytics views, API access to spaces/dashboards
- Tableau: workbook usage stats
- Failing all: exports, admin CSVs, or a spreadsheet someone maintains
Record what usage signals are actually available: view counts, last-viewed date, owner field, folder structure.
Also record how Claude Code can reach them: an MCP server config (
.mcp.json,.claude/settings.json), an API key referenced in env files (note the integration, never the secret), a CLI, or manual exports only. The generated skill's mechanics are built around whichever access path exists — and if none does, the skill will open with a setup-prerequisite section recommending the concrete option for their tool.
- Looker: system activity explores,
- Check for existing governance artefacts. Ownership registers, lifecycle tags, "certified" badges, naming prefixes that imply status. Their presence (usually absence) shapes how much the generated skill can automate.
- Sample 20 dashboards if metadata is accessible. Estimate the orphan rate: no owner + no views in 90 days. This number goes in your Phase 1 summary — it is usually the moment the room goes quiet.
Phase 2 — Interview
- "Who has the authority to archive someone else's dashboard?" — the single most important question. If the answer is "nobody", the generated skill produces recommendations for a named decision-maker instead of verdicts, and says so honestly.
- "What counts as active here?" Propose a default: viewed in the last 90 days by someone other than its creator. Let them adjust. The threshold becomes a constant in the generated skill.
- "Which teams will fight hardest to keep everything?" (It is usually Finance.) — the skill will require positive evidence for their dashboards (named owner confirms use) rather than absence-of-evidence, because that fight needs ammunition, not assertions.
- "Is a migration coming?" If yes, verdicts become KEEP / MIGRATE / ARCHIVE. If no, KEEP / MERGE / ARCHIVE — sprawl reduction has a different third option.
- "What is the reclaim window you can defend?" Recommend 30 days, archived-not-deleted. Deletion is a decision for after the window proves nobody cares.
- "Where do triage verdicts get recorded?" (spreadsheet, Notion, the BI tool's own tags) — the skill writes to that system in that format.
Phase 3 — Generate
Write .claude/skills/dashboard-triage/SKILL.md in the target repo, containing:
- The verdict rules with their thresholds from question 2, as a decision tree:
- Named owner + active → KEEP (or MIGRATE)
- Active but ownerless → find the heaviest viewer, propose them as owner, then KEEP
- Owner exists but inactive → owner gets one message with a deadline; no reply → ARCHIVE
- No owner + inactive → ARCHIVE, no discussion needed
- The evidence format: every verdict ships with view count, last-viewed date, owner status, and — for KEEPs demanded by a stakeholder — the named person who confirmed use. "Someone might use it" is not evidence; it is how estates reach five figures.
- The reclaim protocol from question 5: archive, announce, 30-day window, then the archive is permanent. Include the announcement template.
- The political rule from question 3: which teams get the positive-evidence treatment.
- The output: a triage table in their recording system's format (question 6), plus a one-paragraph summary designed to be pasted into a leadership channel — total counts, orphan rate, and the projected estate size after archiving.
Phase 4 — Learn (the skill improves itself)
Include this in the generated .claude/skills/dashboard-triage/SKILL.md, as its final section:
When a dashboard does not fit the decision tree cleanly — a stakeholder disputes a verdict on grounds the political rule did not anticipate, or a usage pattern the thresholds were not built for — stop and ask the governance owner how to rule, the way you would escalate to whoever settles these disputes today. Once they rule, do not just apply it to the one dashboard: propose a diff to this file's decision tree or thresholds capturing the new case, and open it as a PR like any other change to this repo.
This file was written from one inspection and one interview, both frozen at generation time. Every triage run afterwards tests the decision tree against a case the builder never saw. A
/dashboard-triagethat never revises its own tree is one that will re-litigate the same edge case every quarter instead of settling it once.
End with a note in your reply (not the file): triage is the easy half. The hard half is the stakeholder interviews, the "Cost of Chaos" figure for the board, and the 90-day roadmap that decides what replaces the graveyard.
