Step 2: Check for Other Kits (detect + optionally auto-fetch)
pm-kit orchestrates three other kits. Detect whether they're available locally, and offer to auto-clone public kits that are missing so the user doesn't have to pre-wire the ecosystem.

Caching behavior

When to invoke this protocol
- State A (fresh idea): Run the auto-fetch check at Step 2 — project-kit will be needed for scaffolding later.
- State B (partial project) / State C (mature): Only offer to fetch if a specific step actually needs the missing kit. Don't pollute the session with unused clones.
Step 3: Classify State and Present Plan
Based on assessment, classify and recommend:
State A: Fresh idea (no code, no docs)
Present the plan — brief, action-oriented. Show the user what's about to happen without lecturing:

Here's the process:
1. Discovery — I'll ask you ~10 questions, then research the market
2. Go/No-Go — I'll score the idea honestly. You decide if we proceed.
3. Plan — PRD + architecture + project scaffold
4. Build — You build, I advise
5. Productize — Market intelligence + production infrastructure
6. Launch — Deploy to your hosting provider

When user confirms, run the Discovery Interview:
Explain each question briefly so the user understands what you're looking for and why. Ask one at a time, conversationally — don't dump all at once.

Mandatory probes — never skip these. Infer when possible, ask directly only when the answer isn't obvious from prior context:

Before committing to a full 30–40-page PRD, present a one-screen preview in tabular form. This lets the user redirect scope with minimal rework. The user thinks like a PM looking at all the data at once.

GATE: Wait for user confirmation or redirection. Revise the preview if the user wants different scope. Only proceed to full PRD when direction is locked.
This step exists so the user doesn't see a 40-page PRD and realize the scope is wrong. Cheap to revise here; expensive to revise after.

Generate PRD pre-filled from research.
CRITICAL — Self-iterate 3 times before presenting to user. pmtwin is not a blank-template filler; it is a product manager that refines its thinking. Do NOT dump the first draft on the user. The sequence:
Pass 1 — Draft the PRD from Phase 0 research + probes + Product Plan Preview. Include all required sections below.
Pass 2 — Persona walkthrough self-critique. For each target user persona in the PRD, imagine that user's full workflow with this app:
- Onboarding first-run — what do they see, click, need to understand?
- Their single most common task — is every step supported?
- Their edge case or panic scenario — what happens when things go wrong?
- Their sunset — how do they leave / export / offboard? After the walkthrough, list what's missing or unclear in the draft, then revise the PRD to address gaps.
Pass 3 — Skeptical PM review. Critique your own PRD as a senior PM would. Check for:
- Missing workflows — is there a journey that happens in the real world but isn't documented?
- Under-specified operational details — integrations, credential rotation, failure modes, retention, audit
- Under-scoped security — any PII/sensitive data not addressed with a concrete guardrail?
- Non-goals — are there tempting features that should be explicitly excluded to prevent scope creep?
- Success metrics — are they measurable, attributable to this tool, time-bound?
- Open questions — is there anything the user will need to decide later? List them instead of papering over. Revise the PRD again to address findings.
Only after Pass 3 is the PRD ready for the user.
During these passes, emit brief progress updates to the user (not full content):
- "Drafting the PRD from research..."
- "Walking through the PM persona workflow — found 2 gaps..."
- "Reviewing for scope creep and missing operational details..."

Do NOT show intermediate drafts — only the final version. Internal refinement, visible progress.

Sprint Plan — decompose Phase 2 Build into verifiable sprints.
Phase 2 Build is not a monolith. Decompose it into 2–6 sprints, each a self-contained slice the user can see working end-to-end. Each sprint ends with a /verify gate — no sprint advances without evidence.
Sprint sizing rules:
