Founder-Led Sales — Sell It Yourself Until It's Repeatable
Overview
Before product-market fit, the founder must run sales personally — not because it scales, but because it's the fastest, highest-fidelity discovery loop and the only way to learn what actually closes. Hiring a salesperson to sell an unproven product usually fails: they can't articulate a value prop that doesn't exist yet, and the founder loses the learning. You earn the right to hire sales by first closing repeatably yourself.
When to Use
- First ~$0→$1M / first dozens of customers
- Deciding whether to hire a salesperson
- Selling something new whose pitch isn't yet nailed
The Process
- Go direct to buyers yourself — outbound, warm intros, communities. Do the unscalable outreach.
- Run discovery, not pitching — learn their problem, budget, and buying process (pairs with the-mom-test, SPIN discovery).
- Sell manually and imperfectly — a deck and a call beat a funnel; concierge-close early deals.
- Log every objection and win reason verbatim; the transcript is your future pitch, pricing, and playbook.
- Codify the repeatable motion — ICP, message, objections, close steps. Gate: if you can't write down why deals close, it isn't repeatable yet → keep selling, don't hire.
- Only then hire/automate — hand a documented, closing motion to a rep or an agent. Gate: hiring before repeatability transfers a problem, not a system.
Applying It Well
- Founder credibility closes early deals no rep can — use it.
- Don't hide behind product/building to avoid selling; avoidance is the tell.
- Charge real money early; free "yes" isn't validation.
Red Flags
- Hiring a salesperson to avoid doing sales.
- Automating a funnel before a human has closed repeatably.
- No written record of objections/win reasons.
