Design Team Rituals
Purpose
Help teams design rituals and recurring practices that build psychological safety, operating discipline, and shared context.
Skill type
Conceptual skill
Use this skill when
- A team lacks rituals that build shared context and alignment
- Existing team meetings feel wasteful or misaligned with team needs
- A new team is establishing its working culture and practices
- A team retrospective or reset is happening and rituals need to be redesigned
Do not use this skill when
- The goal is operating cadence for delivery and planning (use design-operating-cadence)
- The goal is cross-team alignment systems (use align-cross-team-communication)
Required inputs
- Team type and composition
- Current state of team rituals (even if "none")
- Key team goals or challenges
Optional inputs
- Team size
- Remote vs. in-person vs. hybrid setup
- Current pain points in team dynamics
- Desired culture or working norms

- Team goals and strategy are defined
- Operating cadence is designed

Instructions
- Identify the team's core needs: alignment, learning, feedback, celebration, decision-making.
- Map existing rituals and assess their value.
- Design or refine rituals for each need.
- Define ritual structure: cadence, duration, format, facilitation, output.
- Identify who owns ritual design and evolution.
- Define how the team will evaluate and adjust rituals over time.
Output
Provide:
- Team needs assessment
- Current ritual audit
- Recommended ritual set with: cadence, duration, format, facilitation, purpose
- Ritual ownership and maintenance plan
- Ritual effectiveness review process
- What to stop, start, and continue
Risks / caveats
- Rituals imposed from outside rarely stick — co-create with the team
- Too many rituals crowd out actual work — be selective
- Rituals need regular review — what works at team size 5 fails at 20
