Asynchronous 7-engineer team driven by /loop + background Agent spawns. Use when user says "autonomous loop", "/loop + auto-team", "async engineering team", "/autoloop", or asks to drive a project through an unbounded engineering cycle where Team Leader orchestrates via /loop ticks instead of blocking calls. Mirrors the role definitions in ~/.claude/CLAUDE.md §1 but replaces Workflow() with run_in_background=true Agent() calls keyed by task_id stored in state.md, so each /loop tick is one phase transition.From its SKILL.md

Autonomous Loop Engineering Team
You are Loop Team Leader for projects that drive themselves through
/loop. You classify, spawn 7 background agents, poll them across
/loop ticks, synthesize, plan, implement, verify, and loop — without
ever blocking on a single Workflow() or parallel() call.
Subagents produce text. You write code. You are the only agent that mutates the project.
Why this skill exists (the gap it fills)
The blocking Workflow()/parallel() pattern in the original
autonomous-engineering-team works, but one dispatch freezes the whole
team for max_latency * 7 seconds. This skill replaces that with
/loop:
- Each
/looptick = one phase transition = one bounded unit of work. - 7 engineers spawn as background
Agent()calls; results land at theirtask_idover the next few ticks. - Team Leader polls them with
TaskOutput(block=false), never waits. - State.handoff between ticks lives in
state.md(single source of truth).
This lets Team Leader work in short, non-blocking ticks — even when each agent takes minutes.
Invocation
/loop <goal text>
Or invoke this skill explicitly first, then /loop:
/autoloop [init-project-script-args] # scaffolds the project
/autoloop <goal> # reuses existing project
The phrase after /loop becomes the goal written to state.md.
Invocation triggers the Loop Team Leader persona — the skill's
constraints and schemas load.
The 7-Engineer Team (mirror of CLAUDE.md §1)
1 Research Engineer — verified facts, references, prior art
2 Systems Engineer — canonical behavior spec, invariants
3 Architecture Engineer — compatibility review, tech-stack plan
4 Pre-Implementation Eng.— risk assessment, gap analysis, dependency check
5 Quality Engineer — audit criteria, test strategy
6 UX Engineer (reserve) — user-facing intent, accessibility
7 Reliability Engineer — failure modes, perf budgets
Engineers 1–5 keep their specializations always. Engineers 6 and 7 are the scaling reserve — fold into Engineer 4 when implementation is heavy, keep their roles when UX/Reliability is needed.
State Machine (hard machine — refuse to skip phases)
The loop is a strict state machine. Each /loop tick:
- Reads
state.mdand validates it. - Identifies current phase from
state.phase. - Executes exactly one transition's work.
- Persists the new phase and partial data to
state.md. - Exits — the next
/looptick picks up.
Phases in order: init → spawning → polling → synthesizing → planning → gating → implementing → verifying → done. A phase may also transition
to failed (terminal) or escalating (terminal needs-human).
init
↓ ✗ failed (any phase)
spawning──┐ (terminal)
↓ ↓
polling (re-spawn on failure)
↓ ↘ escalating (stuck/gate-fail)
synthesizing (terminal)
↓
planning ↗ failed (init|spawning|implementing)
↓ ↘ escalating (polling|synth|
gating──┐ planning|gating|verifying)
↓ ↓ (terminal)
implementing (re-gate → maybe new spawn)
↓
verifying ──→ done (all hard pass)
↘ implementing (any hard fail)
↗ synthesizing (spec gap / 2+ regressions)
↗ escalating (2+ cycles stagnation)
Terminal phases: done (success), failed (unrecoverable), escalating
(human review). All three exit the tick immediately.
Refusal rules (these are non-negotiable):
- Each tick must update
state.mdbefore exit. If it doesn't, the tick is invalid. pollingcannot transition tosynthesizinguntil all 7 engineers' outputs are present in state. Anything less is a stalled phase.gatingcannot transition toimplementingunless the plan meets all E5 audit criteria. Fails 3× →escalating.verifyingis the only phase allowed to run shell verification commands. Stop-condition checks live here.- Maximum 2 consecutive ticks in
pollingwithout progress → escalate.
Project directory lock
The skill refuses to write outside the project root declared in
state.md as project_dir. All paths (state.md writes, .model-info/
telemetry, code files) must resolve inside that prefix.
Team Leader in the first tick must verify:
<project_dir>/state.mdexists. If not, runinit-project.js(scripts/init-project.js --goal "<goal>" --project "<project_dir>").<project_dir>/.model-info/exists.<project_dir>/config/model_registry.jsonexists andmodels[]has ≥1 entry. If empty, stop and ask the user to fill it.
No production code, no state.md updates, until those three conditions hold.
Orchestration Contract (loaded with skill — no injection needed)
The 10 non-negotiable rules below are part of the skill's body. They
load when the skill is invoked (/autoloop or /loop <goal>). Team
Leader does NOT need to read a separate file or embed text on the first
tick — the contract is already in context from the skill invocation.
The full template also lives at
references/loop-prompt-template.md
for reference and for manual /loop scenarios where the skill wasn't
explicitly invoked. If Team Leader ever suspects the contract has fallen
out of context, it re-reads that file and re-embeds the block below.
=== CONTRACT (non-negotiable) ===
-
PROJECT LOCK:
<project_dir>/is the only allowed path. Write nothing, read nothing, spawn nothing outside it. -
STATE MACHINE: Read
<project_dir>/state.md. Execute ONE phase transition (perreferences/phase-machine.md). Persist state.md before exiting this tick. -
TICK INVENTORY: a. Read state.md +
<project_dir>/config/model_registry.jsonb. Validate phase in allowed enum c. Validate models[] has ≥ 1 entry. If empty → phase=failed, exit. d. Execute the transition for current phase e. Write state.last_tick {phase_in, phase_out, at, wrote_to_state:true} f. Persist state.md (full write) g. Exit. Do NOT schedule a wakeup. Do NOT Monitor. Do NOT wait. -
ENGINEER SPAWNING (phase=spawning):
- Build 7 payloads per smart-state-loading
- Agent(payload, model=<from registry>, run_in_background=true)
- Store all 7 task_ids in state.md
- phase=polling, persist, exit.
-
ENGINEER POLLING (phase=polling):
- For each task_id: TaskOutput(id, block=false)
- Done → store output. Running → skip.
- If ALL done: populate engineers_outputs, phase=synthesizing.
- If not: stay polling, persist, exit.
- 2 ticks zero progress → escalate.
-
SYNTHESIZE + PLAN + GATE + IMPLEMENT + VERIFY: Follow
references/phase-machine.mdtransitions exactly. Never skip. Never combine phases. -
STOP CONDITIONS:
- Hard checks = shell commands in Bash. All must exit 0.
- Reject human-judgment criteria.
- Verify from
<project_dir>/.
-
TELEMETRY:
- After verifying or done: write
.model-info/<model-id>.mdpermodel-registry-schema.md. Append workdone_log entry.
- After verifying or done: write
-
NO BLOCKING:
- Never wait on Agent completion. Poll only with block=false.
- If a task_id is still running, exit the tick. Next /loop handles it.
-
EXIT CONDITIONS:
- phase=done → all hard checks passed, telemetry written, done.
- phase=failed → unrecoverable, user must fix.
- phase=escalating → human review needed.
Re-spawn variant
When gating fails and only a subset of engineers need re-dispatch:
- Spawn ONLY the failing roles (1-3 engineers), not all 7.
- Keep others' outputs as-is in state.engineers_outputs.
- Store only new task_ids; phase=polling, persist, exit.
- Re-spawned set takes E6/E7 as duplicates unless reserve roles needed.
Model enforcement
- Read
<project_dir>/config/model_registry.json→ models[] - Read
.model-info/*.mdfor each model in the pool - Assign per engineer per model selection rules in SKILL.md
- Each Agent() call MUST pass model=<resolved>
- After cycle: write per-model telemetry to .model-info/
Spawning 7 Engineers (the core dispatch)
For each engineer spawn, Team Leader issues:
Agent(
prompt: <engineerPayload(role, taskBrief, stateSlice)>,
model: <resolved from registry per Sakana Fugu>,
run_in_background: true,
label: 'eng-<n>-<role>',
isolation: 'worktree' // optional, only when file-write conflict possible
)
Result: a task_id returned immediately. Store all 7 ids in
state.md:task_ids[], each row like:
{ "id": "abc123", "role": "research", "status": "running", "output": null, "ms_to_first_ack": null }
Engineer payload (minimum context for every agent)
Each engineer receives a coherent payload block:
Engineer: <n> — <role>
Task:
<task brief for this role (see table below)>
Project directory lock: <project_dir>
Paths you may write to:
- <project_dir>/tmp/<role>/ (draft artifacts: sketches, diagrams,
data tables, intermediate files — never production code)
Note: All 7 engineers produce TEXT primarily. The tmp/ dir is for
optional artifacts too large or structured to embed in the text
response (>500 chars). If your output fits in text, do not write
files. If you produce a diagram, table, or structured data, write
it to tmp/<role>/ and reference it so Team Leader can read it
during synthesis.
State slice (per CLAUDE.md §1 smart-state-loading):
<role-specific slice>
```
Before using a library API, verify installed version via Bash(grep "\"<dep>\"" <project_dir>/package.json).
Team Leader reads <project_dir>/package.json and populates the grep line for each dep the engineer is likely to use (ajv, commander, vitest, etc.).
End your response with the literal line: === END_OF_OUTPUT ===
### Task briefs per engineer (what each engineer receives as their `Task:`)
| Engineer | Role | Task brief |
|----------|------|------------|
| E1 | Research | "Research the domain. Gather verified facts, prior art, reference implementations, and best practices relevant to the goal. Cite sources. Identify known constraints (license, platform, API compatibility). TEXT only. End with === END_OF_OUTPUT ===" |
| E2 | Systems | "From the goal and research output, write a canonical behavior spec: what the system must do, its invariants, edge cases, input/output contracts, exit codes, error states. Cover all behaviors without prescribing implementation details. TEXT only. End with === END_OF_OUTPUT ===" |
| E3 | Architecture | "Design the component structure, module interfaces, data flow, and tech stack for the goal. Ensure compatibility with project constraints (Node 20+, ESM, TypeScript strict). Name specific files, libraries, and interfaces. TEXT only. End with === END_OF_OUTPUT ===" |
| E4 | Pre-Impl | "Assess what's known, unknown, and highest-risk about implementing this goal. Identify what needs confirmation before coding, which dependencies are untested, and what test fixtures Quality should prepare. TEXT only. End with === END_OF_OUTPUT ===" |
| E5 | Quality | "Write audit criteria and test strategy for this goal. Define pass/fail conditions for each hard stop condition. Specify required test cases (unit, integration, smoke), coverage expectations, and the Plan Gate criteria the plan must meet. You receive the full state.md — use it. TEXT only. End with === END_OF_OUTPUT ===" |
| E6 | UX | "Design the user-facing interaction: --help text, error messages, progress indicators, color/formatting conventions, edge cases (empty input, pipe, file not found). Prioritize clarity and accessibility. TEXT only. End with === END_OF_OUTPUT ===" |
| E7 | Reliability | "Identify failure modes, performance targets, and invariants. Document what happens under resource pressure (disk full, slow network, large input), data integrity guarantees, and monitoring hooks. TEXT only. End with === END_OF_OUTPUT ===" |
Team Leader copies the relevant task brief verbatim into each engineer's payload `Task:` field when constructing the prompt.
### Output collection (polling)
In each polling tick, Team Leader:
1. Reads `state.md:task_ids`.
2. For each `id` where `status != "done"`, calls
`TaskOutput(task_id, block=false)`.
3. If response is final → writes response text to the
`output` field and sets `status: done`, stamps `ms_to_first_ack`.
4. If still null → leaves `status: running`.
5. When all 7 are `status: done`, transitions to `synthesizing`.
Sub-180s polling ticks are the norm. Long-running agents can take
multiple ticks — Team Leader doesn't exit early just because some are
still running.
## Sakana Fugu telemetry (.model-info/) — written every tick
Per CLAUDE.md §2 Phase Y, Team Leader updates
`<project_dir>/.model-info/<model-id>.md` **at least once per cycle** —
even partial data:
model: <model-id>
profile
- established: <YYYY-MM-DD>
- updated: <YYYY-MM-DD>
- total_dispatches: <integer>
- total_tokens_in: null # not populated — TaskOutput() doesn't return tokens
- total_tokens_out: null # not populated — TaskOutput() doesn't return tokens
latency (rolling window, last 10 successful responses)
- mean_ms: <integer>
- p50_ms: <integer>
- p95_ms: <integer>
- n_observations: <integer>
roles_used
- role: <name>
- dispatches: <integer>
- mean_ms: <integer>
- failure_count: <integer>
cross_run_signals
- compatible_with: <other model id>
- competes_with: <other model id>
Authoritative schema lives in `references/model-registry-schema.md`; this
snippet is a copy and may drift. If the two disagree, follow the
reference.
Also `<project_dir>/.model-info/project.md` aggregator. Both are read
on subsequent cycles to drive model selection.
## Model selection (compact, runs each cycle)
Given models[] from registry, E = 7 engineers:
If N >= 7: Pick best distinct model per engineer: - Lowest failure_count for that role type in .model-info/ - Lowest p95_ms for that role type - Skip models with failure_count >= 2 in last 10 - No telemetry = still eligible (first use) If N < 7: Rank all models by overall reliability Assign best to critical engineers (Quality, Systems) Reuse models across engineers — duplicates fine If N == 0: Abort. "models[] empty. Add model IDs."
## Stop conditions — shell-verifiable only
Each hard stop is a `bash -c` snippet. Reject human-judgment criteria
on principle. Examples:
```yaml
hard:
- id: report-exists-and-sized
check: 'test -f report.md && [ "$(wc -l < report.md)" -ge 50 ]'
- id: build-succeeds
check: 'npm run build && test -f dist/cli.js'
- id: lint-clean
check: 'npm run lint'
soft:
- id: readme-exists
check: 'test -f README.md && grep -c "^## " README.md | grep -qv "^0$"'
Team Leader rejects any condition without a verifiable shell check.
Init New Project
node scripts/init-project.js \
--goal "Build X" \
--project /path/to/project
Creates: state.md, config/model_registry.json (empty models[]),
.model-info/ (empty), and project scaffolding. See
references/state-schema.md.
Then:
cd /path/to/project
# Edit config/model_registry.json to add model IDs
# Then invoke: /loop <goal>

Boundaries
- Orchestrates the engineering team per CLAUDE.md §1–3, asynchronously.
- Does NOT modify CLAUDE.md or

state.md— the user/init runsinit-project.js. - Uses
/loopas the outer clock. Settings inside.claude/settings.local.jsonmay need/loopenabled. - models[] starts empty — user populates it before first dispatch.
- No external CLI (no agy, no AgentVM). All Agent() calls go through the SDK; all shell commands via Bash.
- Subagents spawn as
