Audits a repository's public-release front door — README, docs, community-health files, and discoverability signals — and, on opt-in, drafts the missing pieces.

Phase 0 — Probe existing state + detect stack
If --apply-fixes is set, run the git guards NOW, before anything is written (see Apply model + git guards). The guards must pass on the tree as the user invoked it — Phase 2 writes the report and would otherwise dirty the tree itself, so a guard checked later would falsely trip.
Before judging anything, read what is already there. Detect the tech stack (package.json, composer.json, pyproject.toml, go.mod, Cargo.toml, pom.xml, Gemfile), the CI provider (.github/workflows/*, .gitlab-ci.yml, etc.), and which of the community-health files already exist. This probe result is passed to every dimension agent in Phase 1 — see the Probe-don't-assume rule below.
Phase 1 — Fan out the 4 dimension agents in parallel
Spawn one subagent per row of the Fan-out dimensions table (Agent tool), in a single message block. Each subagent receives: the probe result from Phase 0, the repo path, and its dimension's checks. Each subagent reports findings in the per-finding schema (see Output format) even when it finds nothing relevant — a short "checked, nothing to report" is required, silence is not allowed.

Phase 2 — Consolidate into report
Merge the 4 subagent reports into outputs/OSS-Readiness.md (schema below). Merge duplicates found by more than one dimension (e.g. a stale badge flagged by both README and Repo-signals) but keep both source references. Prioritize P0–P3 uniformly across dimensions.
Phase 3 — --apply-fixes only: apply and escalate
For every finding: if auto-fixable: yes, apply it or explicitly skip with a stated reason; if manual, leave it as a TODO in the report. See Apply model + git guards.

Probe-don't-assume rule
Every dimension agent MUST work from the Phase 0 probe result, not from assumption:
- Never report an existing file as missing — check the actual path before flagging a gap.
- Never treat a file as compliant just because it exists — a placeholder
CONTRIBUTING.mdthat still says "TODO" is a finding, not a pass. - Never clobber or silently overwrite an existing file, in read-only mode or in
--apply-fixes. - If a file's presence is ambiguous (e.g.
.github/CODE_OF_CONDUCT.mdvs. rootCODE_OF_CONDUCT.md), check both known locations before concluding it is missing.
Output format
Write to outputs/OSS-Readiness.md (mkdir -p outputs first). If the file already exists, append a new dated section above the existing content rather than overwriting it.

Prioritization: P0 = blocks publishing as-is (no LICENSE, committed secret, broken install command). P1 = high adoption/contribution friction (no CONTRIBUTING, no quick example, CI exists but no badge). P2 = quality gap (doc duplication, weak section order). P3 = cosmetic/nice-to-have.
Apply model + git guards
Default: read-only. Only outputs/OSS-Readiness.md is written.
--apply-fixes:
- Drafts every missing community-health file, tailored to the repo — see
references/community-health-generation.mdfor what to probe and how to compose each file. Never a static copy: this skill ships no template fixtures. - Adds a CI badge to the README when CI exists but no badge references it.
- Reorders README sections to the inverted-pyramid order from the README dimension.
- Deduplicates docs: moves a duplicated fact to its one home and replaces the other occurrences with a link — never deletes the fact outright.
- Escalates subjective calls — tagline wording, license choice, prose voice — as TODOs in the report. Never guesses these.
Git guards (evaluated at entry, in Phase 0, before the report is written):
- Refuse to run on the default branch (
main/master/develop). - Refuse to run on a dirty working tree — check
git status --porcelain -- . ':!outputs'(excludingoutputs/, since this skill legitimately writes the report there and a plain porcelain check would flag its own output). Non-empty → ask the user to commit or stash first. - Never commit. Never push. The user reviews and commits the changes.
GitHub metadata (description, topics): only when gh is available (command -v gh). Confirm each change individually before applying — this is outward-facing and public. If gh is absent, list it as a manual TODO instead of skipping silently.
