QA: Multi-Persona Continuous Improvement Skill
Bismillah! This skill runs two complementary QA personas — dev-engineer and end-user — to produce structured improvement feedback. The vision is continuous improvement, not pre-ship gatekeeping.

Vision
Two QA personas working in tandem:
- Dev-QA agent — full-breadth code review through a senior QA engineer's lens, framed as next-iteration improvement (not gatekeeping)
- End-user QA agent — real-user perspective (in pi, ask the user to provide screenshots manually — no Chrome MCP), narrating the experience in first person
Output is productive feedback for continuous improvement. Run iteratively (every milestone, every PR, every refactor pass) — the loop is: findings → triage → improvement → re-test → trend.
This skill is distinct from /quality:roast (one-shot brutal pre-ship audit) and /quality:production-checklist (compliance gate). QA is collaborative and continuous.
Argument Parsing

Hard-stop rules (apply during arg parsing, before any work):

Phase 0: Pre-Flight Checklist
Before spawning any agent, run these 8 checks. Print the results table to the user. Wait for explicit confirmation before proceeding.
0.1 Repo Topology Detection
Detect the topology by checking these signals top-to-bottom; first match wins, stop scanning. Greenfield is a modifier flag (e.g., a monorepo can also be greenfield) — track it alongside the primary topology, not in competition with it.

For monorepo: require --target=<workspace> OR ask user which workspace. Refuse fan-out across whole monorepo without explicit --full-monorepo.
For pure-CLI/lib/API: disable end-user QA persona; replace with API-consumer QA (test API surface from consumer POV).
For pure-mobile: disable Chrome-based end-user QA; suggest human-driven testing.
For greenfield: enter "first-pass mode" — dev-QA focuses on critical paths only.
0.2 Target Scope Resolution
If --target=<path> provided, resolve to absolute path. Otherwise default to cwd.
If --target=<url> provided, validate URL format. Mainnet/prod URLs require BOTH --allow-prod flag AND interactive confirmation (see 0.5).
If neither, attempt auto-detect: scan package.json for dev script + check common dev ports (3000, 5173, 8080, 4321, 5000, 8000) for a running server.
0.3 Stack Detection
Probe in this order for fastest classification:

- Config but no tests → "infrastructure exists, tests sparse"
- Neither → "greenfield" — enter first-pass mode (dev-QA scans only critical entry points and public APIs, not every file; see Phase 1)

When a finding appears in BOTH personas (cross-referenced), escalate one severity step.
Phase 1: Dev-QA Orchestration
Skip this phase if --persona=user. Otherwise, run dev-QA via the spawn-and-aggregate pattern below.
1.1 Single-agent path (when --agents=1)
Read code in scope (respecting exclusions from §0.6). Apply the dev-QA prompt template (§1.3) directly without spawning a sub-agent.
1.2 Multi-persona run (when --agents>1)
Determine split strategy (top-to-bottom; first match wins, stop scanning):
- Polyglot codebase → split by language (one persona per language)
- Monorepo workspace → split by sub-package (up to N personas)
- Single repo with directory structure → split by directory (top-level dirs in scope, capped to N)
- None of the above → split by lens (testing, security, perf, observability — capped to N)
Run each persona SEQUENTIALLY in this session (pi has no sub-agents). For each split/lens, apply the dev-QA prompt template (§1.3) and collect its output. Each run receives:
- The dev-QA prompt template (§1.3) with its slice/lens substituted
- Its allocated scope (subset of files)
- Standardized output schema (JSON-like markdown the orchestrator can parse)
Use parallel tool calls in a single message for true concurrency.
1.3 Dev-QA Prompt Template

**Constraints:**
- READ-ONLY. Do not modify any file.

- Renames IDs: re-number across all findings to D-1, D-2, ... (D = "Dev")
- Forwards to Phase 3 (cross-reference)
Phase 2: End-user QA Orchestration
Skip this phase if:
--persona=dev, OR- Topology is pure-mobile / pure-CLI / pure-library / pure-API (per §0.1), OR
- Running in CI / non-interactive context (no TTY).
In any of those cases, log "End-user QA disabled: <reason>" and skip to Phase 3.
2.1 Screenshots for end-user QA
pi has no Chrome MCP. Ask the user to provide screenshots of the relevant screens/flows (or open them in a browser and paste images). Use the attached screenshots to narrate the end-user experience in first person. Skip browser-automation steps and rely on user-provided captures.
2.2 Sequential archetype run
End-user QA agents run serially, never in parallel. The browser is a shared resource and parallel pause-for-human requests would cause chaos.
For each archetype in --archetypes=... (or default [fresh-eyes]):
- Open a NEW tab via
tabs_create_mcp(per memorychrome-mcp-new-tab.md: never reuse user's existing tab) - Navigate to
--targetURL - Spawn an agent via the
Tasktool with the end-user QA prompt template (§2.4) substituting the archetype profile - Agent executes its journey, returns findings
- Close the tab when done (cleanup)
- Append findings to the orchestrator's collection

2. **Step-by-step diary.** Number each step. Capture screenshots at key moments (success, friction, errors). Note timing perceptions ("waited ~3 seconds", "instant", etc.).
3. **NEVER auto-click destructive elements.** Forced human-pause for any element matching:
- Text (general): `Delete`, `Remove`, `Transfer`, `Send`, `Withdraw`, `Pay`, `Confirm Purchase`, `Cancel Subscription`, `Drop`, `Wipe`

8. **Long flow cap.** If your journey exceeds 15 steps, checkpoint and ask the orchestrator whether to continue or split.
9. **Tab-loss detection.** If a Chrome MCP call returns "tab closed", "navigation failed", or similar error, do NOT recreate the tab. Stop, report partial findings with `Tab cleaned up: lost mid-flow`, and let the orchestrator decide whether to retry. Do NOT call `tabs_create_mcp` to recover — that violates the new-tab safety contract for the user's session.

Phase 3: Cross-Reference & Aggregation
This phase merges Phase 1 (dev-QA) and Phase 2 (end-user QA) findings into a unified view.
3.1 Cross-Reference Logic
For each dev-QA finding (D-N), scan all end-user QA findings for matches by:
- File reference: dev-QA mentions
src/lib/deposit.ts:42; if any user-QA diary references "deposit" near a friction/blocker, it's a match - Behavioral keyword overlap: dev-QA flags "no error UX on null input"; if user-QA says "I clicked X, nothing happened, no error" → match
- Cross-ref hints: each finding includes a
Cross-ref hint:field (keywords); use them as match signals
When a match is confirmed, create a Cross-Referenced Insight entry:

4.3 First-Run Setup
If <project>/.qa/ does not exist when any non-stdout save tier is active:

4.4 Org-Aware Commit Guard
Before writing to docs/qa/ (i.e., --commit mode):
- Read
.git/configto get the GitHub remote URL - Parse owner from any of these URL shapes:

4.5 HISTORY.md Update
After writing the report (any non-stdout tier), update HISTORY.md at the same tier:

4.6 --diff-from=<run-id> Logic
If --diff-from is set:
- Read prior report from same tier (look up
<run-id>in HISTORY.md to find path) - Parse prior findings (extract IDs + titles)
- Compute three sets:
- Resolved: prior IDs not in current report
- Regressed: prior IDs still present in current report (same severity or higher)
- New: current IDs not in prior report
- Render the "📈 Trend" section in the report
4.7 --issues Logic
If --issues is set AND gh CLI is configured (check via gh auth status):
- List all P0 + P1 backlog entries
- Print preview: "About to file <N> issues. Filter? [all|select|cancel]"
- For each selected entry, run:

- The
qa-skill:<run-id>label provides idempotency on re-runs (skip filing if a prior run with same finding already filed an issue with same label). - If
