Launch Retrospective for AEM Edge Delivery Services

Evaluate how an AEM Edge Delivery Services launch executed against plan, analyze post-launch performance and stability data, assess content migration completeness, and document what went well and what could improve. Produces a structured retrospective suitable for both internal team reflection and client-facing project review.

Context

AEM Edge Delivery Services launches follow a specific pattern documented at aem.live/docs/go-live-checklist. The checklist covers CDN and DNS configuration, HTTPS provisioning, robots.txt updating, sitemap submission, redirect mapping, and performance verification. Because EDS sites are served from a global CDN with automatic SSL provisioning, the launch mechanics differ significantly from traditional AEM deployments — there are no Cloud Manager pipelines to trigger, no Dispatcher configurations to flush, and no Author/Publish replication to verify.

However, EDS launches have their own characteristic failure modes. The most common post-launch issues include: missed redirects from old URLs (causing 404 errors for bookmarked pages and search-indexed URLs), Core Web Vitals degradation under real traffic that was not visible in synthetic testing (often caused by third-party scripts added late in the project), content that was not migrated from the old site (pages that stakeholders assumed were included but were not in scope), broken images (usually caused by incorrect media paths or images not published through the EDS pipeline), missing or incorrect metadata (especially on pages created late in the project), and third-party script performance impact (analytics, chat widgets, or marketing tags loaded outside of delayed.js).

The retrospective should evaluate the launch against these known patterns, not just generic project management criteria. An EDS-specific retrospective that checks redirect coverage, CWV under real traffic, and E-L-D compliance provides far more actionable insights than a generic "what went well / what could improve" exercise.


Step 0: Create Todo List

Before starting, create a checklist to track progress:

  • Gather launch date, timeline, and project context
  • Evaluate go-live checklist completion status
  • Analyze launch-day and first-week performance (CWV, Lighthouse, errors)
  • Compare planned vs actual launch timeline
  • Review content migration completeness
  • Check redirect coverage from old URLs
  • Assess launch stability (404s, errors, downtime)
  • Identify wins and celebrate successes
  • Identify improvement areas with specific corrective actions
  • Generate the structured retrospective report

Step 1: Gather Launch Context

Collect the following from the user:

  • Launch date — when did the site go live on its production domain?
  • Previous platform — what was the site running on before EDS? (AEM Classic, WordPress, Sitecore, static HTML, or greenfield)
  • Project timeline — planned launch date vs. actual launch date. Was the launch on schedule, early, or delayed?
  • Scope — how many pages were in scope for launch? Was the full site migrated or a phased approach?
  • Team composition — who was involved? (Partner developers, client content authors, Adobe support)
  • Known issues at launch — were there any known compromises or deferred items when the site went live?

Record this context as the foundation for the retrospective. The planned vs. actual timeline comparison is often the most revealing indicator of project health.


Step 2: Evaluate Go-Live Checklist Completion

Check the live production site against the EDS go-live checklist items. For each item, verify the current state:

DNS and CDN

  • Production domain resolves to EDS CDN. HTTPS active with valid certificate.
  • HTTP redirects to HTTPS. Apex domain redirects to canonical form.

Crawlability

  • robots.txt allows crawling on production; blocks crawling on .aem.page and .aem.live.
  • Sitemap exists at /sitemap.xml and is referenced in robots.txt.

Content, Metadata, and Performance

  • Homepage and key landing pages have valid titles, descriptions, and OG tags.
  • Third-party scripts load via delayed.js, not in <head>. LCP images use loading="eager".
  • Analytics tracking is active and scripts are in delayed.js.

Step 3: Analyze Launch Performance

Fetch current performance data for the production site and compare against EDS benchmarks:

Lighthouse Scores (Current)

Run PageSpeed Insights on the homepage and 2-3 key pages (mobile and desktop). Record:

  • Performance, Accessibility, Best Practices, SEO scores.
  • LCP, CLS, INP values.

EDS Benchmark Comparison

  • Expected EDS baseline: Lighthouse Performance 95-100, LCP under 1.5s, CLS under 0.05.
  • If scores are below these benchmarks, identify why. Common post-launch degradation causes:
    • Third-party scripts added after performance testing but before launch.
    • Heavy custom blocks that were not optimized.
    • LCP images that are too large or lazy-loaded.
    • Font loading issues (preloaded fonts, missing size-adjust).

Real User Metrics (If Available)

  • Ask the user if they have OpTel Explorer (RUM) data or Chrome User Experience Report (CrUX) data.
  • Real user metrics often differ from lab (Lighthouse) data because they capture the impact of varying devices, networks, and third-party script behavior.
  • Compare lab scores vs. field data. Significant gaps indicate issues that only manifest under real conditions.

Error Analysis

  • Check for HTTP errors by fetching key pages and noting any non-200 responses.
  • Ask the user about any errors observed in the first week: 500 errors, CDN issues, SSL problems.
  • Check the sitemap pages for 404 responses (sample 10-20 URLs from the sitemap).

Step 4: Compare Planned vs. Actual Timeline

Build a timeline comparison that highlights schedule adherence and any scope changes:

Scope and Risk

  • Were any pages or features descoped or added mid-project? Note timeline impact.
  • What risks were identified? Which materialized? Were there last-minute changes (content edits, new scripts, DNS changes) that increased risk?

Step 5: Review Content Migration Completeness

Assess whether all planned content was successfully migrated:

  • Ask the user: were all pages in the original scope migrated? Are there known gaps?
  • Spot-check 10-15 pages from the sitemap to verify they load correctly and have complete content.

Content Quality Spot-Check

For 5-10 migrated pages, verify:

  • Content renders correctly (no broken layouts, missing sections, or formatting issues).
  • Images load properly (no broken image placeholders).
  • Internal links work (no 404s to other site pages).
  • Metadata is complete (title, description, OG tags).

Redirect Coverage (For Migrations)

If this was a migration from an old domain or URL structure:

  • Fetch the redirects configuration (/redirects.json). Count redirect rules and spot-check 10-15 old URLs.
  • Check for redirect chains (old -> intermediate -> final). Chains degrade performance and SEO equity transfer.
  • Check Google Search Console for 404 errors from unmapped old URLs.

Known Missing Content

  • List pages intentionally deferred to a later phase and any content discovered missing post-launch.

Step 6: Identify Wins

Document what went well during the launch. This section is critical for team morale and for demonstrating value to the client. Categories to evaluate:

  • Team and process — effective collaboration, good decision-making, successful stakeholder management.

For each win, note specific evidence (a metric, a date, or a stakeholder quote).


Step 7: Identify Improvement Areas

Document what could improve for future launches. Be specific and constructive — not "communication could be better" but "weekly status reports should include a migration progress tracker showing pages completed vs. remaining."

  • Redirect gaps — old URLs returning 404. Fix: comprehensive URL audit before migration.
  • Late third-party scripts — tags added after performance testing, degrading CWV. Fix: freeze scripts 2 weeks before launch.
  • Migration underestimation — page count or complexity was underestimated. Fix: detailed content inventory during scoping.
  • Metadata incompleteness — missing titles, descriptions, or OG images. Fix: metadata validation in publish-readiness checks.
  • Insufficient author training — authors struggled with EDS authoring model. Fix: hands-on training with specific content types.

For each improvement area, define: what happened, business impact, root cause, corrective action, and owner.


Step 8: Generate Lessons Learned

Synthesize the wins and improvement areas into actionable lessons for future projects:

Key Principles

  1. Blame-free, evidence-based. A retrospective is not a blame session. Focus on systemic issues and process improvements, not individual failures. Support every finding with specific data.
  2. Celebrate the wins first. Starting with what went well sets a constructive tone. Every launch has wins — document them explicitly so the team and client recognize the value delivered.
  3. EDS-specific patterns matter. Generic retrospective questions miss the EDS-specific failure modes (redirect gaps, E-L-D violations, content modeling issues). Evaluate against EDS patterns, not generic web project patterns.
  4. Corrective actions need owners. An improvement area without an owner and a target date is just a complaint. Every action item must be assigned.
  5. The retrospective feeds the next project. The primary value of a retrospective is improving future launches. Structure lessons so they can be directly applied to the next EDS engagement.
  6. Do it while memories are fresh. The retrospective loses value rapidly after launch. Conduct it within 1-2 weeks while the team remembers the details and has emotional energy to act on findings.
