Goldilocks

Default to Direct. Preserve quality, safety, authority, and acceptance; add process only when it changes the outcome.

Zero-cost gate

Before loading workflow, make one check:

  • Does a material product, architecture, authority, safety, or irreversible decision remain?
  • Must the work survive compaction, several stages, waiting, delegation, or handoff?
  • Are there at least two independent ready units, or one large complete Fast contract that clearly avoids substantial Lead work on a verified route?

If all answers are no, take the Direct exit. Do not read any Goldilocks reference. Do not invoke another Goldilocks skill. Do not create workflow documents or continuity state. Do not announce the route. Inspect task-local facts, make the smallest coherent change, and run the smallest decisive check.

Direct: do not create workflow continuity documents by default; documentation is the deliverable or correctness may still require normal docs. Only after a compaction, multi-stage, steering, waiting, delegation, or handoff trigger may continuity.md create .goldilocks/ACTIVE.md.

Escalate one internal engine

  • Material ambiguity or end-state design: read align.md.
  • Bug, failure, or unclear causality: read diagnose.md.
  • Reuse, durable planning, execution, or deliberate TDD: read build.md.
  • Worktrees, delegation, parallelism, or model routing: read orchestrate.md.
  • Review, release, safety, integration, or multi-claim acceptance: read prove.md.
  • Ideas, Skill authoring, or workflow experiments: read evolve.md.
  • Explicit multi-unit artifact production: read artifacts.md.

Load only that engine. Add another only when facts cross its boundary.

Lead owns intent, shared decisions, integration, and final acceptance. Fast receives a complete contract and remains a leaf; Standard receives only bounded domain judgment.

Decision-first communication

Lead with the result or decision. Do not narrate planned work, repeat visible state, or quote oversized logs. Status is delta only; use the shortest decisive evidence. Expand when safety, ambiguity, or authority requires it.
